What is an AI Efficiency Scan?

A business scan first. An AI scan second.

The scan is a structured review of recurring work across your teams, systems and information flows. We look for repetitive tasks, duplicated entry, delays, errors, missing connections and decisions that lack the right information.

Not every problem needs AI. Some work should stop. Some should simply become clearer or connect itself.

Only after understanding the workflow do we decide whether traditional automation, AI assistance or a controlled AI agent is the right solution. The result is a practical improvement plan—not a list of fashionable tools.

How the scan works

From hidden workload to a prioritised action plan.

We combine interviews, workflow observation, available data and system analysis. The scan remains grounded in what people actually do—not only what the official process says should happen.

01 · SCOPE

Set the business focus

We agree objectives, teams, processes, systems and performance concerns. This keeps the scan focused on valuable operational questions.

  • Kick-off and priorities
  • Stakeholders and systems
  • Available data and documentation
02 · DISCOVER

Follow the real work

Through interviews and working sessions, we trace tasks, decisions, handovers, exceptions and the information people need to complete them.

  • Team interviews
  • Task and workload inventory
  • Pain points and exceptions
03 · MAP

Make friction visible

We visualise the current process across people and tools, including waiting time, re-entry, missing ownership and where mistakes typically appear.

  • Current-state process maps
  • System and data flow
  • Workload and risk hotspots
04 · DESIGN

Create improvement options

Each opportunity is classified as stop, simplify, connect, automate, AI-assist or AI-agent. We describe the future workflow and human controls.

  • Improvement scenarios
  • Required systems and data
  • Controls and responsibilities
05 · PRIORITISE

Separate quick wins from noise

Opportunities are scored on impact, effort, feasibility, data readiness, risk and time to value so the strongest cases rise to the top.

  • Opportunity scorecard
  • Benefits and complexity
  • Dependencies and risks
06 · ROADMAP

Turn findings into action

We present the findings, define the first implementation wave and provide a practical 90-day roadmap with owners and next decisions.

  • Prioritised backlog
  • Business case per priority
  • 90-day action plan

You do not need another AI brainstorm.

You need to know which opportunities are valuable, feasible and safe enough to implement first.

What we examine

Workload across the complete commerce business.

The exact scope is adapted to the organisation. We look across departmental boundaries because the heaviest work often appears where one team, system or partner hands information to another.

01

Administration & finance

Invoices, Peppol, order booking, payment reconciliation, expenses, document processing, VAT information, credit notes and month-end reporting.

Typical signal The same transaction is checked or entered in several systems.
02

Product & content

Supplier data, product creation, attributes, images, descriptions, translations, SEO, marketplace requirements and collection publication.

Typical signal Launching products requires repeated copying, formatting and checking.
03

Customer service & returns

Incoming questions, order context, tracking, return eligibility, refunds, response preparation, ticket classification and recurring issue analysis.

Typical signal Agents search across several tools before they can answer a common question.
04

Commerce operations

Orders, stock, fulfilment, shipping, cancellations, exceptions, B2B administration, marketplace operations and partner coordination.

Typical signal People monitor normal transactions because exceptions are not separated automatically.
05

Marketing & sales

Campaign preparation, content variants, segmentation, lead follow-up, reporting, product selection and performance summaries.

Typical signal Teams spend more time preparing inputs and reports than improving the campaign.
06

Management & reporting

KPI collection, dashboards, targets, meeting preparation, forecasting, business questions and the follow-up of decisions.

Typical signal Management receives fragmented information after the moment to act has passed.
The improvement ladder

AI is one option—not the starting assumption.

We classify each opportunity by the lightest, most reliable intervention capable of solving it. This avoids adding intelligence where a clearer rule or simple connection would work better.

01

STOP

Remove work that adds no value.

Reports nobody uses, duplicate checks, unnecessary approvals and tasks that exist only because “we have always done it this way.”

02

SIMPLIFY

Make the work easier before digitising it.

Reduce steps, standardise templates, clarify rules and remove avoidable variations from the process.

03

CONNECT

Let systems exchange information.

Move product, customer, order and financial data between the right tools without copying it manually.

04

AUTOMATE

Run predictable rules automatically.

Create documents, update statuses, route tasks, send notifications and reconcile transactions when conditions are clear.

05

AI-ASSIST

Help people analyse, interpret or create.

AI prepares classifications, summaries, product content, answers or recommendations for a person to review and decide.

06

AI-AGENT

Delegate an approved multi-step workflow.

An agent can work across systems within defined permissions, complete routine actions and escalate exceptions to a human owner.

How opportunities are prioritised

Interesting is not the same as worth implementing.

Every opportunity is evaluated against commercial value, operational reality and responsible implementation.

BUSINESS IMPACT Time saved, error reduction, service, revenue and margin
FEASIBILITY Process stability, systems, integrations and technical complexity
DATA READINESS Availability, quality, consistency and permission to use the information
RISK & CONTROL Financial, legal, privacy, customer and operational consequences
TIME TO VALUE Dependencies, implementation effort and speed of measurable benefit
Illustrative scoring view
What you receive

A decision package your team can actually use.

The scan closes the gap between recognising that AI matters and knowing what to do on Monday morning.

01

Process & system map

A clear view of how work, information and decisions currently move across teams and tools.

02

Efficiency heatmap

A visual overview of workload, errors, delays and improvement potential by process area.

03

Opportunity backlog

Each improvement described, classified and linked to the problem it is intended to solve.

04

Prioritisation scorecard

Opportunities ranked by impact, feasibility, readiness, risk and time to value.

05

Business cases

Expected benefits, required effort, dependencies, ownership and suitable technology per priority.

06

90-day roadmap

A practical first implementation wave with quick wins, foundations, owners and next decisions.

Example opportunities

What the scan may uncover.

These examples illustrate the type of opportunities we evaluate. The recommendation depends on your workflow, systems, volume, data and team.

WORKFLOW CURRENT FRICTION POSSIBLE DIRECTION CLASSIFICATION
Supplier product files

Teams copy attributes, rename images and rewrite descriptions manually.

Extract and validate data, flag missing fields and prepare channel-ready content for approval.

AI-ASSIST
Payment reconciliation

Finance matches payouts, orders, fees and refunds in spreadsheets.

Connect transaction sources, apply booking rules and route only unmatched items for review.

AUTOMATE
Customer questions

Agents search orders, policies and product information before drafting common replies.

Prepare a context-aware answer using approved sources, with human review for sensitive cases.

AI-ASSIST
Stock exceptions

People repeatedly check feeds and discover failed updates after an order is affected.

Monitor synchronisation and create an exception queue with ownership and impact.

CONNECT
Weekly management report

Several people export data and explain the same performance changes manually.

Refresh KPIs automatically and generate a draft summary of important deviations.

AI-ASSIST
When the scan is useful

You know the workload is too heavy—but not yet where to start.

  • Growth is adding administration almost as quickly as revenue
  • Teams rely on spreadsheets, inboxes and individual knowledge
  • Several tools contain overlapping or conflicting information
  • AI ideas exist, but there is no shared priority or business case
  • Previous automation attempts solved one task but not the workflow
  • Management wants a responsible, phased plan before investing
The outcome

Clarity on what to change, what to automate and where AI belongs.

  • A shared view of the most expensive operational friction
  • AI opportunities linked to real business problems
  • Quick wins separated from larger transformation projects
  • Clear requirements for systems, data and human control
  • Better investment decisions and fewer disconnected experiments
  • A practical route from analysis to implementation
